4 Questions for Team Leaders as 2023 Ends

As 2023 draws to a close, you might find yourself in a whirlwind of year-end tasks, deadlines and holiday preparations. In the middle of all that, you might not have had the chance to take a step back and assess the broader picture of how your team is faring. But as we approach the new year, it's crucial to set aside time to reflect. Taking a pause to evaluate the collective journey of your team over the past year can provide invaluable insights on the path you should take going forward. Use these questions to help you take the pulse of your team and identify what they might need from you.

What does your team’s stress level look like? As a leader, it’s crucial to recognize the symptoms of burnout on your team and to address them quickly. The effects of long-term stress (which we’ve all been experiencing!) can show up in different ways. For example, you may have noticed that your team members don’t seem as focused as they used to, or that communication feels strained. If your team members are showing signs of burnout, affirm your commitment to their well-being and look for ways to address the situation. Do you need to adjust workloads, deadlines, or the pace of work? Do team members need more support to navigate any changes or uncertainty? 

How can you help team members manage their energy? To address stress and burnout, you can also ensure that team members have the resources they need to maintain balance and sustain high performance. Leaders play a pivotal role in fostering a supportive environment that encourages overall well-being. Encourage healthy habits like regular breaks, setting boundaries between work and personal time, and actually using vacation days. And don’t forget to lead by example: If you work around the clock or don’t take breaks or vacations, your team members will assume that’s what you expect of them (no matter what you say).

How clear is your team on what success looks like? Since the beginning of 2023, a lot may have changed in your organization. Priorities and expectations have shifted; new challenges and opportunities have emerged. You may assume that your team knows what’s most important now. But, in times of rapid change, sometimes key messages about priorities get lost in the busyness of our day-to-day work. So, take some time with your team before year-end to talk about priorities going into 2024. Connect the dots for your team members about how their roles fit in and affect those priorities. Make sure each team member knows the top areas where they should focus to have the biggest impact on the business and empower them to focus on those “big three.”

Is there a need to upskill your team? If you have observed performance issues in your team in 2023, ask yourself whether they have the skills and training necessary to succeed. Over the past few years, so many organizations have gone through resignations, layoffs and restructuring, leaving their employees grappling with new roles or evolving responsibilities. Beyond that, if staffing is lean and workloads are heavy, your newer team members may have received little to no onboarding. But even your seasoned employees may need additional training if they’re taking on different types of projects. This week, I challenge you to identify one area to focus on with your team in 2024, and one or two initial steps you will take. This small investment of time will yield big payoffs in the coming year.

How to Focus on Your Well-Being in 2022

Before your schedule fills back up again after the holidays, it’s a good time to check in on your well-being. If you’re a regular reader, you know that I’ve always taught that the quality of your leadership (i.e., how you “show up”) depends on your physical and mental well-being.  In demanding times like these, that’s even more true. 

In the current environment, self-care is a critical strategy rather than something to get to when you have a spare moment. You and I both know that those spare moments may never come. So how can you start the year with a focus on you and your well-being?

3 Questions to Ask Yourself

First, let’s get a sense of how you’re doing right now. Life often gets so busy that we lose sight of this. This is why it helps to reflect before you take action.

  1. How would you rate your energy level on a scale of 1 to 10 (10 is high)?

  2. What one or two derailing behaviors do you want to eliminate from your daily routine? 

  3. What are one or two simple changes you can make right now to support your well-being in 2022? Keep in mind the strategies that energize you and have already proven effective.

How I’m Making Shifts

To help you think about these questions, I want to share what answering them brought up for me.

I know from experience that I’m happier and more productive when I go to bed on time and exercise or meditate first thing in the morning. Leading up to the holidays, I had let this personal best practice fall by the wayside. I had gotten into the habit of working too late and then staying up even later doing something to decompress, like watching TV. Instead of jumping out of bed well-rested, I started hitting the snooze button each morning. This put a damper on my energy level. On top of that, I got drawn into reading the depressing news notifications on my phone when I finally woke up.

As I start off this year, I’m being much more intentional about my sleeping and waking habits. I have set more realistic expectations for myself, especially when I know I’ll be really busy, and have let go of all-or-nothing thinking. If I can’t do a full workout in the morning, a 10-minute walk or run still has benefits. I’ve adjusted the notifications on my phone and read the news when it’s less likely to affect my mindset. 

Another way I support my well-being is by proactively managing my calendar. This is a work-in-progress. I’ve been experimenting with blocking out time on my calendar for different kinds of work and then evaluating whether I used those blocks as planned. Over the past six months, I’ve tweaked my system three times to align with when I have the most energy, my clients’ needs, and the work I actually need to get done. 

What Steps Can You Commit to?

As you think about how to better support your own well-being, remember that it’s not about perfection or having everything all figured out before you take action. It is a process of continuous improvement. Commit to just one or two small changes right now and then see how they affect your energy and well-being. Use what you learn to help you continue to refine your approach. And remember that small steps lead to big results.

4 Ways to Take Responsibility for Your Energy

Recently, I shared a photo on LinkedIn that struck a chord with thousands of people. The photo shows a sign posted at an Indiana University Health facility which reads:

Please take responsibility for the energy you bring into this space.

Your words matter. Your behaviors matter. Our patients and our teams matter.

Take a slow, deep breath and make sure your energy is in check before entering.

I wonder if those words resonated with so many people because we all know what it’s like to be affected by someone else’s energy — for better or for worse.

As leaders, we have to watch the energy we project. We don’t have to be perfect but do have to remember that we’re always in the “invisible spotlight” and that our behavior and presence sets the tone for others. 

So how can you take ownership for the energy you bring as a leader — even when things get crazy and stressful? Here are a few strategies that consistently work for my executive coaching clients.

1. Take Care of Yourself

You can’t bring positive energy if you’ve depleted your own tank. Are you getting enough sleep, breaks, exercise or healthy food? Too many of us fall into the trap of thinking, “How can I possibly take time for ME right now when there’s so much to do?” But experience and research show that self-care will boost your productivity and help you better support others. Taking care of yourself is not “nice to have” but rather a critical leadership strategy that affects how you show up.

2. Notice Your Energy Patterns

To maximize your energy, plan your activities with your personal energy patterns in mind. For example, if you typically feel more energetic in the morning, complete your most challenging or creative work then. Don’t save it for when your energy is already drained. And don’t schedule most of your draining work activities on one day. Your body will always give you clues about when it’s time to walk away (such as headaches, back pain, fatigue, and the inability to focus) and give yourself a break.

3. Build Your Executive Presence

Think about all the times when someone else’s energy affected you. Their energy probably had less to do with what they said and more to do with how they said it – perhaps with an edge to their tone, impatience, or frustration. Before you dial into your next call or log into your next videoconference, ask yourself, “How do I want to show up? What energy do I want to bring?” By simply pausing to do this, it will affect your executive presence including your tone, body language, and energy.

4. Boost Your Confidence

Your confidence level significantly impacts how you show up with others. Sometimes, all it takes to give yourself a confidence boost is setting aside a little more time – even 15 minutes – to prepare more fully. Go beyond the subject matter to think through the audience, their potential questions and resistance, and your own presence. And remember that taking even 5 minutes a week to jot down a few of your accomplishments and the value they created for your organization, will build your confidence over time.

Your energy as a leader has a ripple effect on other people. I want to challenge you to identify one strategy that you will use to keep your energy in check this week. 6 Secrets of Women Who Always Have Energy

Has all the newness worn off the new year? Are you already counting the days until your spring break trip? Then it's time to tune up your energy level. With all the work and personal demands that fill your days, be deliberate about maintaining your energy. Fortunately, there are lots of easy steps you can take during your day to recharge and renew. Here are some of the key strategies that energetic women share.

1. Spend time with people who energize them

The people you’re around regularly have a huge effect on whether you feel lively and energized or depleted and crabby. Think of how you can get some time with people who lift you up. Maybe that means scheduling lunch with your favorite former boss or making a coffee run with the co-worker who always makes you laugh. Bonus: Cultivating relationships also helps you build a career-boosting network.

At the same time, be mindful about your exposure to the other kind of people: the ones who drain your energy. How can you manage the amount of time you spend with your de-energizers? Or what can you do before or after seeing them to replenish the energy they take from you?

2. Avoid mental traps that drain their energy

Sometimes we drag our own energy down with negative self-talk and destructive ways of thinking. For example, do you tend to take things personally, assume the worst, or exaggerate the impact of any event or setback? No wonder you're feeling stressed and exhausted! Check out my article on common "thinking traps" to identify your negative thought patterns and replace them with more positive, energizing thoughts.

3. Know their unique energy patterns

We all have different energy patterns. It's important to understand yours and make the most of them. For one week, monitor your energy level every two to three hours. Keep a log of this information. At the end of the week, consider these questions:

  • What days of the week or times of day did you have the most energy?

  • What days of the week or times of day did you have the least energy, even if you hadn’t done anything unusually taxing? 

  • What types of activities gave you the most energy? 

  • What types of activities drained your energy?

Use your own patterns to develop strategies to help you better manage your energy throughout the day. If you have more energy in the morning, try to schedule your challenging work or meetings then. If your energy slumps midday, what one thing can you do to give yourself a boost?

4. Take time to reflect

One of the most effective ways to be more productive is by creating space to be more strategic. Setting aside time to reflect will bring new energy to your work. Start by putting just 10-15 minutes on your calendar once a week to process what happened at your recent meetings and prepare for upcoming ones. Work your way up to 15 minutes several times a week, and then an hour several times per week. This will also help you stay on top of your biggest priorities and maximize your productivity.

5. Use self-care to strategically boost their energy

Do you any of these statements apply to you?

  • I rarely get more than seven hours of sleep in a night.

  • I exercise fewer than three times per week.

  • I often skip meals or eat unhealthy food.

If you skimp on self-care, your energy and perspective will suffer. Yet many people, especially women, fall into this trap. You might think, “How could I possibly take time for ME right now when there’s so much to do and others rely on me?” In this view of the world, self-care is a luxury, a “nice-to-have.” In reality, though, self-care leads to a more sustainable way of working and living, so you can provide the support others need from you.

At the end of the day, what we’re talking about is energy management. Resist the temptation to keep giving and giving without taking enough time to renew your own energy. As you may know from firsthand experience, it can lead to burnout or resentment pretty quickly.

6. Express gratitude more often

Research has shown that gratitude makes us happier, healthier and more resilient. Yet we're less likely be grateful at work than we are in other aspects of our lives.

Taking the time to feel and express gratitude can lift your energy — and the energy of those around you. One way to do this is to express appreciation to someone who has made a difference for you this year. The more specific your feedback, the more energy you and the other person will get from the experience. Taking five minutes each day to simply notice the things for which you are grateful, whether it’s in the morning before the mad dash begins or at the end of the day, will give you a boost.

Keep Your Passion Front and Center

When I served as a panelist for OCA’s Professional Leadership Summit: What’s Passion Got to Do with It?, I didn’t realize how much I would get out of the experience. It forced me to reflect about my own career and how I’ve stayed in tune with what I’m passionate about over the years. I also benefited tremendously from hearing the other panelists’ stories.

So, I have three tips I’d like to share to help you keep your passion front and center:

1. Set aside time to re-energize and reflect.

As I have analyzed my career path, I realized that every three to four years I have taken some kind of big break—a leave of absence or sabbatical—to help me get perspective and clarity about what’s next for me. During that time, rather than obsessing about my career, I always focused on doing what I really enjoy (e.g., hiking, biking, international travel, etc.), to infuse positive energy into my life and give me the perspective I need to move forward.

I recognize that not everyone can take big chunks of time off. So, the next best thing is to make sure that you set aside time on a regular basis to reenergize and reflect. If you haven’t read it already, there’s a great HBR article, Manage Your Energy Not Your Time, that will help you determine how to recharge on a day-to-day basis.

As for reflection time, even as little as fifteen to twenty minutes, periodically, can really help. I know that one size does not fit all, so figure out how often you should set aside time to stay in tune with your passion and priorities. When you do take the time, ask yourself the following questions:

What do I enjoy most about what I do? What do I like the least? What am I tolerating (i.e., what is weighing me down)? What one step can I take to get more out of what I’m doing today? What one step can I take to move towards more of what I want?

I know that there are so many questions you could ask yourself, but these will get you started.

2. Surround yourself with the right people.

Energy, both positive and negative, is contagious. Surrounding yourself with people who can give you the support you need (whatever “support” looks like for you) and who get excited about the possibilities for you, can make a huge difference. Naysayers certainly have their value (e.g., they can help you think through potential risks) but they can also zap your energy, especially when you are trying to make a big, difficult change.

So take a look at who you interact with regularly or go to for advice, and think about the type of energy you get from each of them. You may realize that you need to make some shifts.

3. Make sure others understand your passion and skills.

Finally, always keep the pulse on what you are known for—your personal brand. If you don’t know what it is today, you don’t really know whether it’s hurting or helping you. So, clarify what your brand is and what you want it to be.

Remember that when that perfect opportunity comes along, you want the key influencers and decision makers to think of you. If there is a big disconnect between what that perfect job entails, and what others consider your skills and passion, you probably won’t get the job. So, set aside even five minutes each week to ensure that the right people understand the value you bring.
